When should a D2C brand hire an agency instead of doing it in-house?

Hire an agency when the work is costing you more in lost time than the fee, or when you need a skill you cannot hire for at your size. Below roughly ₹3 lakh monthly revenue, doing it yourself usually wins.

Most people ask “can I afford an agency?” The more useful question is “what is doing this myself actually costing me?”

If you are spending fifteen hours a week on ad accounts, catalogue updates, and courier disputes, that time has a price — and for a founder it is usually the highest-value time in the business. Fifteen hours a week not spent on product, sourcing, or partnerships is the real cost, and it does not appear on any invoice.

Stay in-house when

  • You are below roughly ₹3 lakh a month in net sales. At that level most agency fee structures take a meaningful bite, and the work is small enough to handle yourself.
  • You are still finding product-market fit. Nobody can market their way out of a product people do not want. Spend the money on the product.
  • You genuinely enjoy it and have the time. Founders who run their own ads well often outperform agencies early, because they know the customer better than anyone they could hire.
  • Your channel mix is simple. One marketplace, or one store with one ad platform, is manageable solo.

Hire an agency when

  • The work has outgrown your calendar. The clearest signal is things quietly not getting done — campaigns left running past their usefulness, listings not updated, RTO disputes never filed.
  • You need several skills at once. Media buying, creative, catalogue, logistics, and reporting are different competencies. Hiring one person gets you one of them well.
  • You are scaling and the mistakes are getting expensive. At ₹50,000 a month in ad spend, a 20% efficiency gap is ₹10,000. At ₹5,00,000, it is ₹1,00,000.
  • You are entering a channel you do not know. Learning Amazon or Flipkart from scratch while running your existing business is a slow, costly education.

Hire an employee instead when

  • The need is deep rather than broad. If you need serious performance-marketing capability and nothing else, one strong hire beats an agency.
  • You have enough volume to keep them busy. Below a certain scale a full-time marketer has idle capacity you are paying for.
  • You want the knowledge to stay inside the business. Agencies leave. Employees, sometimes, do not.

The percentage model changes the arithmetic materially at smaller scale — which is precisely why we chose it. At ₹5 lakh net sales, ₹17,500 is close to what a good freelancer costs and considerably less than a retainer.

Questions to ask before signing anything

  • Who will actually do the work? Get the name. If the answer is vague, the answer is a junior.
  • What happens in a bad month? Their answer tells you which pricing model you are really buying.
  • Can I leave? Ask about notice period, exit fee, and account handover specifically.
  • Do I keep ownership of the accounts? If an agency wants your store or ad accounts registered under their name, walk away.
  • What do you need from me? An agency that says “nothing, we handle everything” has not run an account before. They will need product images, margin data, and stock visibility.

If you are below ₹3 lakh a month in net sales, you probably do not need us yet. We will tell you that in the first WhatsApp conversation rather than take the account. It is not charity — an under-resourced account that does not grow is bad for both sides, and we are paid on a percentage, so a small account that stays small does not work for us either.

Is hiring one person cheaper than an agency?

Sometimes, and it depends what you need. A competent ecommerce marketer in India costs roughly ₹35,000–₹80,000 a month plus overheads, and gives you one person's skill set. An agency gives you several skill sets — media buying, creative, catalogue, operations — but split across other clients. If your need is deep in one area, hire. If it is broad but shallow in each, an agency generally fits better.

What if I want to learn it myself?

Then learn it, genuinely. Running your own ads for the first six months teaches you more about your customers than any agency report will. The failure mode is doing it half-heartedly for a year while telling yourself you are learning. Either commit properly or delegate properly; the middle option wastes the most money.

How long before I can judge whether it is working?

Three months is the honest minimum. Month one is audit and setup, month two is the first real changes taking effect, month three is the first clean read. Anyone promising a transformation in thirty days is either lucky or selling something.
